bolttech sells insurance across dozens of countries, and every country arrives with its own payment providers, its own rules, and its own failure modes. Each new market was being integrated from scratch, which made expansion an engineering cost rather than a commercial decision.
I led the Payment Service: one interface that every provider had to fit behind, with the differences pushed down into adapters instead of leaking into the product. Adding a market became configuration plus one adapter.
Because money is involved, the work was as much about failure as success: idempotency, retries, reconciliation, and the vendor conversations that come with forty integrations at a company of that size.
Over forty providers were unified across Asia and Europe at 99.9% uptime, fifteen new markets opened on the same foundation, and the launch shipped with no critical bugs.
